Growth plan for PrettyLitter, 6 Oct 2026

Scale spend. Hold CAC.

The plan scales spend on PrettyLitter while holding one number: a target CAC of $9.60. It starts from 52,000+ Reviews and a $24.00 monthly subscription, and tests new ads weekly through 10 creators by week six.

01 The number

One number to protect: $9.60 CAC on a $24.00 subscription

The number to protect is a target CAC of $9.60. It sits at 0.6 of a $16.00 ceiling, built from a $20 average order, 40% margin and one repeat order. Everything I test is judged against it before spend grows.

Protect

Target CAC: $9.60 on a first purchase

Ceiling = average order × margin × (1 + repeat orders): $20 × 40% × (1 + 1) = $16.00. Guard line = 0.6 × $16.00 = $9.60. Across the ranges: $1.46 to $388.80.

Three moves

  1. Cut every ad that drifts above $9.60 once it has had its $250 of test spend.
  2. Launch new concepts weekly on color-changing litter, odor control and the 25% OFF first order.
  3. Raise spend only on winners, and check payback on the $24.00 subscription before each raise.

02 Variety

Each ad carries one real PrettyLitter reason to try it

Each concept has to carry one reason to try PrettyLitter: color-changing health monitoring, odor control, a 6lb bag that lasts about a month, or free shipping to the door. One reason per ad, so the table shows which one earns the click and the order.

Each row is a reason to buy that the brand already has proof for. The count is how many of the ads carry it: a reason with a single ad is a bet, not a pattern, and the next batch of concepts moves toward the reasons that win.

03 Disturbances

Seven risks, two of them from PrettyLitter's own offers

Risks with likelihood, impact, owner and gate
DisturbanceLikelihoodImpactOwnerGate (proposed)
Health-monitoring wording drifts beyond what PrettyLitter says about its own litterMedHighMeEvery health line matches the claims sheet; no ad goes live without that check
Offer confusion: 25% OFF first order and Subscribe & Save 29% fight inside one adMedMedBothOne offer per ad; no ad names both; checked before launch
Free shipping covers the contiguous US only, so ads can reach buyers outside itMedMedMeTargeting limited to the contiguous US before any spend starts
Review count differs between pages: 52000 in JSON-LD, 57480 on the pageMedLowYour teamOne review count approved by your team before it appears in any ad
Tracking misses subscription starts, so CAC reads wrongHighHighYour teamSubscription start events firing before week-one spend passes $3,000
Creators slip, so two live a week doesn't happenMedMedMeTwo creators live by the end of each week; a miss pauses the next ad batch
Discount buyers cancel before repeat orders, so payback never arrivesMedHighBothPayback checked monthly; stop any ad set whose CAC stays above $16.00

Scores are my read from outside the company, re-scored in week one with your data. Each risk has one owner and one gate that can be checked with a number, so nobody has to argue about whether it happened.

04 The ceiling

The ceiling is $16.00 and I treat it as a guess

Unit economics lines
LineValueStatus
Average order$20 (range $2.79–$288.00)Assumption Range from the site product prices (Published); the midpoint is a guess
Gross margin40% (range 35–45%)Assumption Replace in week one
Repeat orders after the first1 (range 0.5–2)Assumption Replace with cohort data in week one
Margin per customer, all orders$16.00Calculated Average order × margin × (1 + repeat orders)
Guard line for CAC$9.60Calculated 0.6 × the margin per customer

The math, with the assumed lines

Ceiling = average order × margin × (1 + repeat orders): $20 × 40% × (1 + 1) = $16.00. Guard line = 0.6 × $16.00 = $9.60. Across the ranges: $1.46 to $388.80.

Range across the assumptions: $1 to $389.

The $16.00 ceiling is an Assumption: the $20 order, 40% margin and one repeat order are mine, not PrettyLitter's. Week one replaces them with your real figures.

The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.

05 Test ramp

Six weeks of tests cost $24,000 before anything scales

Test ramp by week
WeekNew ads × budget / ad (proposed)Weekly test spendCumulativeCreators postingCAC target (proposed)
112 × $250$3,000$3,0000$10
212 × $250$3,000$6,0002$10
312–20 × $250$4,000$10,0004$10

520 × $250$5,000$19,0008$10
620 × $250$5,000$24,00010$10

Weeks one and two run 12 ads each at $250, $3,000 a week. Weeks three and four run 12–20 ads, $4,000 a week. Weeks five and six run 20 ads, $5,000 a week. Total $24,000 of tests, losers killed early.

Cumulative test spend, week by week (proposed): $24,000 by week 6
  1. $3,000Wk 1
  2. $6,000Wk 2
  3. $10,000Wk 3
  4. $14,000Wk 4
  5. $19,000Wk 5
  6. $24,000Wk 6

The math. Week 1: 12 × $250 = $3,000; Week 2: 12 × $250 = $3,000; Week 3: 16 × $250 = $4,000; Week 4: 16 × $250 = $4,000; Week 5: 20 × $250 = $5,000; Week 6: 20 × $250 = $5,000. Total $24,000 (96 ads × $250). A range such as 12–20 counts as its midpoint.

Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.

06 Volume

More concepts, more winners, for a brand with 52,000+ Reviews

Creative volume moves CAC because more concepts find more winners. With hit rate and spend per winner as an Assumption, 20 concepts give 2 winners and $18,000 added a month; 80 concepts give 8 and $72,000.

Concepts, hit rate and added spend
Concepts tested / monthHit rate (assumed)New winners / monthSpend each winner holds (assumed)Added spend at target CAC
2010%2$300 / day$18,000 / month
4010%4$300 / day$36,000 / month
6010%6$300 / day$54,000 / month
8010%8$300 / day$72,000 / month

The math. 20 concepts × 10% = 2 winners × $300 × 30 days = $18,000 a month; 40 concepts × 10% = 4 winners × $300 × 30 days = $36,000 a month; 60 concepts × 10% = 6 winners × $300 × 30 days = $54,000 a month; 80 concepts × 10% = 8 winners × $300 × 30 days = $72,000 a month.

The hit rate and the spend each winner holds are placeholders. The first thirty days of tests replace them with real numbers, and the table is recalculated the same day.

07 Allocation

Of the $100,000 to allocate (Proposed), most goes to Meta tests; creator pay comes second because creator videos feed every ad.

The math. 45% × $100,000 = $45,000; 30% × $100,000 = $30,000; 15% × $100,000 = $15,000; 10% × $100,000 = $10,000. Sum 100% = $100,000.

This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.

08 Channels

Meta first; other channels open only after it holds

Channels and opening conditions
ChannelOpen when (proposed)Why wait
MetaWeek one, with 12 ads livePaid social is where creator videos get tested against the $9.60 guard line.
TikTokTwo creator hooks beat the guard line on MetaThe same cat-owner videos reach a new audience at low extra production cost.
YouTube ShortsA hook holds its CAC for a full weekShort litter-box demos suit a color-changing product people want to see work.
PinterestLanding pages convert at the target on MetaCat-home and litter-mat ideas fit PrettyLitter's accessory range.
Google SearchBranded demand shows up in your accountCaptures people already searching for color changing cat litter.

A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.

09 Payback

Payback decides: CAC $10 recovers after repeat orders

Payback is the real constraint because PrettyLitter's money comes on repeat orders. At CAC $5 the first order pays back with $11.00 left; at $10 it pays back after repeat orders with $6.00 left; at $20 or $25 I stop. The $24.00 subscription only helps if buyers stay.

Margin left per customer, order by order (assumed midpoint, before CAC)
  1. $8.00Order 1
  2. $16.00Order 2

Cumulative margin per customer, order by order, before CAC: $8.00, $16.00.

CAC scenarios and payback
CAC (scenario)First-order marginYear-one marginLeft after CACPayback
$5$8.00$16.00$11.00First order
$10$8.00$16.00$6.00After repeat orders
$20$8.00$16.00−$4.00Never: stop
$25$8.00$16.00−$9.00Never: stop

The math. CAC $5: $16.00 − $5 = $11.00 left; pays back: First order; CAC $10: $16.00 − $10 = $6.00 left; pays back: After repeat orders; CAC $20: $16.00 − $20 = −$4.00 left; pays back: Never: stop; CAC $25: $16.00 − $25 = −$9.00 left; pays back: Never: stop.

Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.

10 Scope

Scope: creative and spend, not your subscription billing

Covers

  • Meta and creator ad concepts for PrettyLitter, built from your public claims
  • Creator recruiting, briefs and a hook library on color-changing litter
  • Landing page tests around the first-order offer and the subscription
  • Daily CAC, weekly learnings, monthly cohort payback

Doesn’t

  • Event tracking: I spec it, your team builds it
  • Product, pricing and formulation decisions
  • Health claims beyond PrettyLitter's own wording
  • Fulfilment, shipping and subscription billing

What this plan covers is what I can change inside the ad account and the creator program. Everything outside it is named on the right so nobody assumes it is handled.

Gates, written before spend, so stopping isn’t a negotiation.

DayKeep going if (proposed)Stop or change if
Day 14Ads are live and at least one concept trends toward the $9.60 guard lineNo concept is near $16.00 after $6,000 of tests
Day 30Tracking reads subscription starts and one winner holds CAC under $16.00 after $14,000 of testsTracking still can't read subscription starts
Day 60A winner holds $9.60 CAC as spend rises and creators are live toward the 10 plannedCAC sits above $16.00 for two weeks of rising spend
Day 90Cohort payback reads positive on the $24.00 subscription and winners keep $9.60Payback never arrives at current CAC: stop

Each gate is checked on its day with the numbers in the daily and weekly reports. If the stop condition is true, the spend stops and nothing renews until we talk.

Every figure on this page is listed here with where it came from. Fact means read on the site. Assumed and Proposed are Danilo’s own numbers, to be replaced in week one. Calculated is plain arithmetic on those, with the formula shown next to it.

Month one is where it starts.

Week one: your team and I agree the claims sheet, the average order, margin and repeat rate behind the $16.00 ceiling, and the tracking spec. Two creators go live, 12 ads launch, and $3,000 goes into tests against the $9.60 guard line.
